You bid the job. You won it. Your crew worked hard, the client is happy, and the check finally cleared. But when you sit down to see what you actually made, the number shocks you. Where did the profit go?
This story plays out every month for construction companies across Syracuse and Upstate New York. The work was good. The customer paid. Yet somehow, the money disappeared before it ever reached your pocket.
The construction industry operates on razor-thin margins. According to the Construction Financial Management Association, the average net profit margin for construction companies was just 6.3% in 2023—up from 5.0% in 2022, but still incredibly tight. General contractors typically see gross margins between 15% and 20%, while specialty trades hover between 15% and 25%. These numbers mean there is almost no room for error. A few miscalculated bids, some untracked labor hours, or materials bleeding between jobs, and your entire year’s profit vanishes.
Industry-wide, the numbers are staggering. Construction companies lose an estimated $273 billion annually due to avoidable errors . Roughly 25% of construction companies face bankruptcy after just two or three wrong estimates. These are not failing businesses with bad work or angry customers. These are solid contractors who simply could not see where their money was going until it was too late.
The problem is not that Syracuse contractors are bad at building. The problem is that most are flying blind financially. They bid jobs based on gut feeling, memory, or what they charged on a similar job three years ago. They do not have current costs for materials, they underestimate labor burden, and they never track whether individual projects actually made money or lost it.
Here is how the typical financial blindness unfolds:
Bidding Without Real Numbers
You get a call for a kitchen remodel in Liverpool. You remember doing a similar job in Dewitt last year for $45,000, so you quote $48,000 to account for inflation. You win the bid. But you forgot that the Dewitt job had simpler electrical, the client supplied their own appliances, and lumber prices have jumped 40% since 2020. Your $48,000 bid barely covers costs, let alone overhead and profit.
This happens because you are bidding based on memory, not data. Without monthly bookkeeping that tracks actual costs by project, you have no foundation for accurate estimates.
Materials and Labor Bleeding Between Jobs
Your crew finishes a roofing job in Clay on Friday afternoon. There are leftover shingles, some unused flashing, and three hours of paid time spent cleaning up and driving back to the shop. Where do those materials go? Into your garage, then onto the next job, then maybe back to the supplier for credit you never track. What about those three labor hours? They get buried in payroll and forgotten.
Without job costing, you never know that the Clay job actually consumed $3,200 more in materials than you estimated, or that cleanup and transit time added 12 hours of unbilled labor. You think you made 20% profit. You actually broke even.
Discovering Problems Too Late
You run your books once a year, at tax time. Your accountant tells you that your business made $18,000 net profit on $420,000 revenue. That is 4.3%, below industry average, but at least positive.
But here is what you do not know: Three of your twelve jobs lost money. Two were disasters that ate all the profit from your five best jobs. If you had seen monthly job cost reports, you would have spotted the bleeding jobs in real time, fired the problematic subcontractor, adjusted your pricing, or stopped taking that type of work. Instead, you discovered the problem in March, after the jobs were closed, the customers were gone, and the money was spent.
Job costing is not fancy accounting software or complicated spreadsheets. It is simply tracking every dollar that goes into a specific project, then comparing that actual cost to your estimate, every single month.
Here is how we implement it for Syracuse contractors:
Every Expense Gets Tagged to a Job
When your foreman buys $340 of PVC fittings at Lowe’s on the company card, that receipt does not get dumped into a general “materials” category. It gets coded to the West Genesee Street bathroom remodel, dated, and matched against the estimate for that job. When your crew submits timesheets, those hours get allocated to specific projects, not just totaled for payroll.
Monthly Profit and Loss by Job
Every month, you receive a report showing revenue, direct costs, and gross profit for each active job. You see immediately that the Eastwood addition is running 8% over budget on lumber, while the North Syracuse garage came in under estimate on labor. You catch overruns while you can still fix them, negotiating change orders, finding efficiencies, or at least knowing that the next similar job needs a higher bid.
True Labor Burden Calculation
Most contractors underestimate labor costs by 30% to 70%. They quote based on hourly wages alone, forgetting payroll taxes, workers compensation, liability insurance, paid time off, and training costs. For union contractors, this burden can reach 60% to 70% above base wages.
We calculate your true labor burden and build it into every estimate. When you bid $35 per hour for a carpenter, you are actually collecting enough to cover the $58 per hour that employee truly costs you.
Equipment and Overhead Allocation
That excavator you bought for $42,000 is not free once you own it. Depreciation, maintenance, fuel, and insurance continue whether the machine sits idle or works daily. We track equipment costs by job and by hour, so you know whether renting would have been smarter for that three-week project, and you bill appropriately for machine time instead of giving it away.
Last year, a roofing contractor in Syracuse came to us convinced his business was cursed. He worked constantly, had a full crew, and kept winning bids. Yet his bank account never grew, and he could not figure out why.
We implemented monthly job costing. Within two months, the reports revealed the truth: His commercial flat roofing jobs were profitable, averaging 18% gross margin. But his residential shingle jobs, his bread and butter, were losing 3% on average. He was subsidizing homeowners with his commercial profits, and he never knew because all the money mixed together in one checking account.
The problem was labor speed. His crew was fast on flat commercial roofs they knew well. But residential jobs involved more cutting, more angles, more cleanup, and more driving between scattered sites. His bids assumed the same crew speed for both. They were wrong by roughly 30%.
He raised his residential prices by 22%, lost a few price-shopping customers, and kept the ones who valued quality. His revenue dropped slightly, but his profit jumped dramatically. By year-end, he had saved approximately $47,000 compared to his prior year’s performance, simply by knowing which work to price correctly and which to stop pursuing.
This is not magic. This is math, made visible.
Let me show you why accuracy matters so much in construction. Industry data shows that estimation errors alone cause roughly 3% profit loss on successful bids. That sounds small until you realize that most construction companies operate on net margins of just 1.4% to 2.4%. A 3% error does not reduce your profit, it wipes it out completely and pushes you into loss.
Here is a realistic Syracuse scenario:
Total Losses: $32,000
Remaining Profit: $37,800 – $32,000 = $5,800 (0.97% net margin)
You worked all year for less than 1% profit because invisible leaks drained your business. Proper job costing plugs those leaks by making them visible immediately, not at tax time when nothing can be fixed.
Many Syracuse contractors treat bookkeeping like a yearly chore, something you endure for taxes. This is backwards. Annual bookkeeping is autopsy. Monthly job costing is preventive medicine.
With monthly reports, you catch problems while the job is open and the customer is still engaged. You can request change orders for legitimate extras. You can reassign crews before labor overruns escalate. You can negotiate with suppliers before material shortages stall your timeline.
Without monthly visibility, you finish the job, close the file, and months later discover you lost money. The customer has moved on. The crew is on other projects. The opportunity to fix anything is gone.
We specialize in construction accounting for Syracuse contractors. María understands your business because she worked in it, construction crews since high school, job sites across Central New York, the same pressures you face daily.
We start with a free consultation. You describe your operation, your current bookkeeping (or lack thereof), and your biggest financial frustrations. We assess whether monthly job costing will solve your specific problems, and we quote a flat monthly rate, no hourly surprises, no hidden fees.
If you are tired of working hard and wondering where the money went, let us show you. The profit is there. It is just hiding in the numbers you are not seeing.
